How the true cost of a hire is worked out
The expert’s cost is the expert hours times the expert rate. The fresher’s cost is the fresher hours times the fresher rate, plus the expert hours spent reviewing the fresher’s work, billed at the expert rate. The fresher takes longer, so the fresher hours are the expert hours times the speed factor. The cheaper total wins — and the difference is the margin.
At the defaults — expert hours 40, expert rate $120 an hour, fresher rate $35 an hour, speed factor 3x, review 10 hours — the expert costs 40 × $120 = $4,800.00. The fresher takes 40 × 3 = 120 hours, earns 120 × $35 = $4,200.00, and needs 10 × $120 = $1,200.00 of review, so the fresher total is $5,400.00 — the expert wins by $600.00. Delivery is 1.0 week for the expert and 3.0 weeks for the fresher at 40 hours a week. The fresher costs $135.00 per expert-hour against the expert’s $120.00.
| Case | Expert total | Fresher total | Winner |
|---|
| Default (40 h, $120/h vs $35/h, 3x, 10 h review) | $4,800.00 | $5,400.00 | Expert by $600.00 |
| Expert hours 20 | $2,400.00 | $3,300.00 | Expert by $900.00 |
| Expert hours 80 | $9,600.00 | $9,600.00 | Tie $0.00 |
| Expert rate $80/h | $3,200.00 | $5,000.00 | Expert by $1,800.00 |
| Expert rate $180/h | $7,200.00 | $6,000.00 | Fresher by $1,200.00 |
| Fresher rate $25/h | $4,800.00 | $4,200.00 | Fresher by $600.00 |

| No review | $4,800.00 | $4,200.00 | Fresher by $600.00 |
| Review 20 hours | $4,800.00 | $6,600.00 | Expert by $1,800.00 |
| Flip: $25/h, 2x, 5 h review | $4,800.00 | $2,600.00 | Fresher by $2,200.00 |
The worked example, line by line
Setup: expert hours 40, expert rate $120 an hour, fresher rate $35 an hour, speed factor 3x, review 10 hours.
Line 1 — the expert. 40 × $120 = $4,800.00.
Line 2 — the fresher hours. 40 × 3 = 120 hours.
Line 3 — the fresher pay. 120 × $35 = $4,200.00.
Line 4 — the review. 10 × $120 = $1,200.00.
Line 5 — the fresher total. $4,200.00 + $1,200.00 = $5,400.00.
Line 6 — the winner. $5,400.00 − $4,800.00 = $600.00, so the expert wins by $600.00. The fresher’s effective cost is $5,400.00 ÷ 40 = $135.00 per expert-hour.
Reverse: the break-even fresher rate is $30.00 an hour; the break-even speed is 2.57x (exact 2.5714); the most review the fresher can afford is 5.00 hours; the break-even expert rate is $140.00 an hour. The fresher wins on projects over 80 expert-hours.
Every branch, checked
Expert hours 20: the expert costs 20 × $120 = $2,400.00; the fresher takes 60 hours, earns $2,100.00 and needs $1,200.00 of review, so the fresher total is $3,300.00 — expert by $900.00. Short projects favour the expert, because the fixed review cost weighs more.
Expert hours 80: the expert costs $9,600.00; the fresher takes 240 hours, earns $8,400.00 and needs $1,200.00 of review, so the fresher total is $9,600.00 — a tie at $0.00. This is the crossing point: below 80 hours the expert wins, above it the fresher wins.
Expert rate $80/h: the expert costs $3,200.00; the fresher total is $4,200.00 + $800.00 = $5,000.00 — expert by $1,800.00. A cheaper expert is harder to beat, because the review is cheaper too.
Expert rate $180/h: the expert costs $7,200.00; the fresher total is $4,200.00 + $1,800.00 = $6,000.00 — fresher by $1,200.00. A dear expert flips the answer, even though the review gets dearer with it.
Fresher rate $25/h: the fresher pay falls to $3,000.00, so the fresher total is $4,200.00 — fresher by $600.00. A $10 cut in the fresher rate is worth $1,200.00 on this project.
Fresher rate $50/h: the fresher pay rises to $6,000.00, so the fresher total is $7,200.00 — expert by $2,400.00. At $50 an hour the fresher is no bargain at all.
Speed 2x: the fresher takes 80 hours, earns $2,800.00 and needs $1,200.00 of review, so the fresher total is $4,000.00 — fresher by $800.00. One step faster flips the answer.
Speed 4x: the fresher takes 160 hours, earns $5,600.00 and needs $1,200.00 of review, so the fresher total is $6,800.00 — expert by $2,000.00. A slow fresher is the dearest hire of all.
No review: the fresher total is just the $4,200.00 of pay — fresher by $600.00. The review is the whole margin at the defaults: skip it and the fresher wins.
Review 20 hours: the review costs $2,400.00, so the fresher total is $6,600.00 — expert by $1,800.00. Heavy review kills the fresher’s price advantage.
Flip — $25/h, 2x, 5 h review: the fresher takes 80 hours, earns $2,000.00 and needs $600.00 of review, so the fresher total is $2,600.00 against the expert’s $4,800.00 — fresher wins by $2,200.00. A cheap, quick fresher who needs little review is the cheapest hire by a wide margin.
Reverse — the break-evens: the fresher rate that ties is $30.00 an hour; the speed that ties is 2.57x (exact 2.5714); the most review the fresher can carry is 5.00 hours; the expert rate that ties is $140.00 an hour. The fresher wins on projects over 80 expert-hours: at 100 expert-hours the expert costs $12,000.00 and the fresher costs $11,700.00 — fresher by $300.00.
What the defaults assume
The model assumes the expert hours, the two hourly rates, the speed factor and the review hours you enter, and it bills every review hour at the expert rate. It assumes the fresher’s work needs no rework beyond review, the rates and the speed stay fixed through the project, and delivery runs at 40 hours a week. It leaves out onboarding, training, turnover, quality differences beyond review time, and the cost of a late delivery — the $600.00 gap at the defaults is the price gap only, not the whole decision. Rounding convention: money is rounded to cents, hours and weeks are shown to one or two decimals, and all figures are computed from unrounded values, rounded only for display.

Who uses this
- The startup founder hiring a first developer: they learn the expert costs $4,800.00 and the fresher costs $5,400.00 — so they know the cheap hire is not cheap, and they check the $30.00 break-even rate before offering the fresher $35.
- The agency owner scoping a fixed project: they learn the fresher wins on projects over 80 expert-hours — so they know the small jobs go to the expert and the big ones to the fresher, and they check the 100-hour case at $11,700.00 before quoting the client.
- The homeowner choosing a master contractor vs an apprentice: they learn a 2x apprentice wins by $800.00 but a 4x apprentice loses by $2,000.00 — so they know the apprentice’s speed is the whole decision, and they check the 5.00-hour review limit before hiring.
- The hiring manager comparing contractors: they learn the expert wins by $600.00 at $120 an hour but loses by $1,200.00 at $180 an hour — so they know the expert’s rate is the lever, and they check the $140.00 break-even rate before signing.
Accuracy & limitations
The math is exact for the numbers you enter: the expert total is the expert hours times the expert rate, the fresher total is the fresher hours times the fresher rate plus the review hours times the expert rate, and the winner is the smaller total. What the model cannot do is read the fresher’s real speed for you: check the speed factor against past work, because a 2x fresher and a 4x fresher give opposite answers. It assumes the fresher’s work needs no rework beyond review, and it leaves out onboarding, training, turnover, quality differences beyond review time, and the cost of a late delivery.
